The Situation

Shipsta (now Freightos) connects shippers and carriers through intelligent rate management, eProcurement workflows, and real-time logistics analytics. With a client roster including McDonald's, Puma, and Roche, the company was pursuing aggressive growth targets while managing an increasingly complex multinational client base.

Shipsta needed to rapidly grow its engineering capacity without the overhead of local hiring in Europe. Their internal team lacked the data engineering skills to execute the procurement automation roadmap. High technical debt prevented product differentiation through AI. The absence of core data skills internally meant the procurement automation roadmap was not executable with the team as constituted.

What We Did

A dedicated augmentation squad embedded directly into Shipsta's product and engineering organization, delivering across frontend, backend, and data layers on aggressive sprint timelines.

The first priority was closing the gap between the roadmap and what the team could actually ship. Shipper onboarding tools, carrier-facing pricing visibility, and market rate data  was surfaced inside the platform. On the procurement side, the work collapsed manual processes across quote requests, spot tenders, and rate selection.

In parallel, One Primero designed a target-state data architecture: model standardisation, centralized analytics, and the lakehouse and knowledge graph infrastructure that AI-driven autonomous procurement would eventually require. Built against commitments Shipsta had already made to its enterprise clients.

What Followed

Shipsta moved from a capacity problem limiting enterprise sales cycles to an active platform with 75+ multinational clients onboarded and features in market. The internal team stayed focused on product strategy and client relationships throughout. The data architecture now positions the business to build the AI-driven capabilities its enterprise clients will expect next.

One Primero continues to support Shipsta's engineering roadmap. The data foundation built during the initial engagement is the basis for the next development phase, focused on intelligent automation and AI-assisted procurement workflows.
